A truck only makes money when it's moving. Every day an NQR sits in the yard waiting for a part, or an FRR is stranded with a blown hose on the road to Kisii, is a day of lost income, plus the cost of the repair itself. Most of those days are avoidable.
This guide is for fleet owners and managers running Isuzu N-series and F-series trucks in western Kenya. It's built from what we see coming through our heavy vehicle bay every week.
The real cost of downtime
When a truck breaks down unplanned, you pay for far more than the repair: the lost load, a recovery, an unhappy customer, a driver standing idle, and often an expensive "emergency" part. Planned maintenance flips that around. Work happens on your schedule, parts are ready, and small problems are fixed before they become big ones.
The 10-minute daily driver walk-around
Your drivers are your first line of defence. A short check before the first trip of the day catches most problems early:
- Leaks: look under the truck for fresh oil, coolant or fuel spots.
- Fluids: engine oil and coolant at the correct level (engine cold).
- Tyres: visibly low tyres, cuts, bulges, and stones trapped between dual wheels.
- Wheel nuts: any that look loose or have rust streaks running from them.
- Lights and indicators: all working, including brake lights.
- Air brakes (where fitted): drain moisture from the air tanks and check the system builds pressure normally.
- Warning lights: nothing left on after start-up.
Planning service intervals
Follow the intervals in each truck's service book, but adjust them to how the truck actually works. Trucks that run heavy loads, dusty roads, short stop-start trips or long idle times are on "severe duty" and need servicing more often than the headline interval.
- Schedule by kilometres and by time. A truck that does low mileage still needs its oil changed; oil degrades with time and short trips.
- Stagger services so you never have several trucks off the road at once.
- Book ahead. Planned slots mean parts are ready and the truck is back the same day where possible.
- Use genuine filters and approved oils. On a working truck the cost difference is tiny compared with the cost of a failure.
Fuel, filters and water
Modern diesel injection systems are precise and expensive, and they hate water and dirt. Fuel quality varies, so protect the system:
- Drain the water separator regularly, and immediately if the water-in-fuel warning light comes on.
- Replace fuel filters on schedule, or sooner if you've had a bad tank of fuel.
- Buy fuel from busy, reputable stations where stock turns over quickly.
- Keep air filters clean. On dusty routes, check them more often than the book says.
Tyre management
After fuel, tyres are often a fleet's biggest running cost. A few habits make them last much longer:
- Check pressures weekly with a gauge, cold, including the inner duals.
- Match tyres on dual wheels for size and wear, or the larger one carries all the load.
- Rotate on a schedule and have wheel alignment checked regularly. Misalignment can destroy a set of steer tyres surprisingly fast.
Loading and driving habits
Overloading is one of the fastest ways to shorten a truck's life. It accelerates wear on springs, brakes, tyres, bearings and the drivetrain. Stay within the rated payload, spread loads evenly, and encourage smooth driving: gentle acceleration and early braking save fuel, brakes and clutches.
Keep records for every vehicle
A simple service log per truck (date, kilometres, work done, parts fitted, cost) tells you which vehicles are costing the most, when parts are due, and what a truck is worth when you sell it. It also makes warranty claims straightforward.
